How to set a free shipping threshold that does not lose money

The threshold that does not lose money is your average order value plus your shipping cost divided by your gross margin, checked against a 15 to 25% band above AOV. Here is the formula, what the largest US retailers set, and how to set it in Shopify now that Scripts are gone.

How to set a free shipping threshold that does not lose money

The free shipping threshold that does not lose money is your average order value plus your average shipping cost divided by your gross margin. A store with a $60 average order, an $8 label and a 55% margin lands at about $75. Then check that the number sits 15 to 25% above your average order. Lower, and you pay postage on orders you were getting anyway. Much higher, and shoppers leave the cart.

Why the threshold is worth getting right

Four stat cards on why the free shipping threshold matters. 40% of US shoppers who abandoned a checkout did it because extra costs like shipping were too high, according to Baymard. In parcelLab's 2025 study of the 57 largest US online retailers, 14% offer unconditional free standard shipping, about 60% set a minimum order value for free shipping, and the average threshold at fashion and apparel retailers is $73.

Shipping cost is the biggest single reason people abandon a checkout. In Baymard Institute's latest survey of US shoppers, 40% of those who abandoned did it because extra costs like shipping, tax and fees were too high. That is twice the next reason, slow delivery, at 20%.

Free shipping with no strings is rare. parcelLab's 2025 shipping study of 57 of the largest US online retailers found that only 14% offer unconditional free standard shipping, and nearly 60% set a minimum order value. The minimums run from $30 to over $100. Most brands end up with a threshold. The question is where to put it.

The formula, step by step

  1. Find your average order value. Use the last 90 days of orders, net of discounts, before shipping and tax.
  2. Find your average all-in cost to ship one order: postage, box, void fill and the pick and pack fee if a warehouse does it. If your 3PL passes postage through at cost, the shipping line on last month's invoice divided by orders is the number.
  3. Find your gross margin as a percentage of product price.
  4. Threshold = AOV + (shipping cost divided by gross margin). The division turns the label into the extra product sales needed to pay for it.
  5. Check the result against AOV. It should sit 15 to 25% above. If it lands outside that band, your margin or your label cost is the problem, and the threshold will not fix it.

Worked example from Eightx: $60 AOV, $8 label, 55% margin. $8 divided by 0.55 is $14.55. Add it to $60 and you get $74.55, so $75, which is 25% above AOV.

The band is there for a reason. Branvas's October 2026 study of 11 categories calls anything under 10% above AOV the dead zone, where you subsidize orders that would have happened anyway. The lift zone, 15 to 35% above AOV, is where profit per visitor peaks. Above 40% is the friction zone, where the bar is so far from the typical basket that shoppers stop trying. Eightx's model shows the same shape in dollars: at a $60 AOV, 60% margin and a $14 all-in parcel, net contribution per order is $22 with unconditional free shipping and $37 at a $70 threshold, then falls again as the bar climbs.

What the largest retailers set

The parcelLab study priced test orders at 57 retailers from the 2024 NRF Top 100 between February and March 2025. These are the category averages.

CategoryShare with a minimumAverage free shipping threshold
Homeware57.1%$45.00
Multi-category80.0%$49.00
Health and beauty85.7%$61.25
Fashion and apparel46.2%$73.00
Electronics40.0%$139.50
A bar chart of the average free shipping threshold by category at the largest US online retailers in parcelLab's 2025 study. Electronics is highest at $139.50, then fashion and apparel at $73.00, health and beauty at $61.25, multi-category at $49.00, and homeware lowest at $45.00.

Use these as a sanity check. Your own AOV and label cost set the number. A $45 bar works for a homeware chain with a $40 basket and negotiated parcel rates. A DTC apparel brand with a $70 basket and an $8 label needs the $73 the fashion group averages, or more.

Setting it in Shopify after Scripts

Shopify Scripts stopped running on June 30, 2026, after editing closed on April 15. Plus stores that used a script to give free shipping on one rate and keep express paid, or to exclude heavy products, have to rebuild that logic in Shopify Functions or an app. A standard threshold needs neither.

In Discounts, create an automatic free shipping discount, set a Minimum purchase amount, and leave it on all countries or pick Selected countries so a US threshold does not pay for a parcel to Canada. Only product prices count toward the minimum. Taxes, gift cards and store credit do not. Then tick Exclude shipping rates over a certain amount and set the cap just above your standard rate. That keeps express and any heavy-product shipping profile paid without a line of code.

Three ways a good threshold still loses money

  • One box for everything. UPS and FedEx bill the larger of actual and dimensional weight, and USPS applies it over one cubic foot. A $75 threshold priced on a 2 lb label loses when the box bills as 7 lb. The dimensional weight article has the 2026 divisors.
  • Averaging the wrong lane. A label from Brooklyn to New Jersey and a label to California are different numbers. Use the 90-day average across every zone you ship to, or set a separate threshold per market.
  • Pricing on a quiet month. Peak surcharges run from October into January, and a threshold set on a September label cost is under water by Thanksgiving. The 2026 peak surcharge table has the dates and amounts.

Step two is where most brands go wrong, because the label cost they plug in is the retail rate or the Shopify checkout quote. The Shopify Shipping vs your own UPS account vs a 3PL comparison shows how far those can sit from a rate-shopped label, and why your shipping bill went up in 2026 covers the six increases pushing the input up.

Where BoxHero fits

The lower the label, the lower the threshold can go without losing money. We rate shop every label across 12+ carriers and pass postage through at cost, so the shipping line on the invoice is the real input for step two. On our rate shopping page, a 2 lb parcel from Brooklyn to Chicago prices at $4.90 with UniUni and $5.85 with USPS, $3.60 under the UPS rate. Take that $60 AOV, 55% margin store and swap the $8 label for $5: the break-even threshold drops from $75 to about $69. The example rule on that page is free shipping over $75 with a 3-business-day promise, and the promise is what opens four more carriers to the label. Our pricing has no monthly minimums and no receiving fees, so the threshold math is the same at 300 orders a month as at 3,000.
